Here's the scoop. A bit of background first.  I have been involved in Community theatre for many years.  Have been involved in probably 50 shows and directed maybe 30 of those.  I recently moved to a new state across the country.  I got involved with a production of Little Shop last summer where I designed the set and helped out in a lot of other areas.  Almost the whole cast of Little Shop were people who had never been involved with this particular company before.  Fast forward to this summer.  I was asked if I would be willing to direct Joseph this summer.  Although I am not a "music" person per se I would have a musical director and he would carry the weight of the show with me.  He is the music teacher at the high school and is in his last year of teaching.  He is also the driving force behind the production company.  Many of the people in the cast are old students of his and most of them have been in lots of the company's summers shows.  Enter me - new kid on the block.  I have a pretty good handle on how to direct a show but come in knowing that there is going to be alot of testosterone on stage and that I willprobably be tested and have to prove myself.  I don't really come on like gang busters, tho.  I basically just do my thing hoping that my ideas, manner in which I carryout my task and the way Iinteract with everyone will speak for itself. Here's the rub.  In essence this music teacher has basically taught everyone - by his directing style - that directing a show is done by committee!  Everyone is always telling me what THEY want to do, and how they want to do it.  The cast constantly chatters on stage.  Even if I take a breath.  I usually just stop talking and let them figure out that they need to stop too but that doesn't even seem to help.  I don't want to yell at them because that is counter productive.  I have explained on several occassions that I would like their attention and thet I will be the one making the dicisions on who moves where when.  Don't get me wrong - I appreciate and value cast input into the creative process.  But I just feel that enough is enough.  Am I crazy to expect this?  I 've never had this problem with any other show I've ever done.  This is the frst show where I have REALLY been tempted to turn my back and walk away. I won't but I'd sure like to.  Any advice?

Hate to say it, but you're probably going to have to yell once or twice. You might also get the music director to do some yelling, once you've established that you're in charge. It's a tough thing to do, introduce a bunch of people who have worked one way to another way while the first teacher is hanging around (that made sense to me when I wrote it). By being silent you are only encouraging the group to walk on you. They're used to being able to talk while the director is talking. Go ahead and tell them to settle down... maybe while the music director is talking... make them listen to him. Don't let the cast dictate your style to you. But be positive and supportive at the same time. In addition, don't holler at them and then don't have anything to say. Think through what you want them to do before you get their attention. Present it to them with confidence and clarity. If they want to argue or suggest, ask them if they'll just do it once so you can see what it looks like first, then you'll take ideas from them. If it stretches things out too much, invite the folks who have ideas to stay after and share them. Good luck!

Good advice Mike!

I fell in to a similar situation, as Slick! When I move back to Perth. I answered a call for help! From a local group, to design a kitchen sink drama set for them. The group membership, was mainly from the blue rinse set, with little or no idea of stagecraft, only what they had gleaned, from blundering along, from show to show & setting in concrete, their own home grown methods, over some 40 years. However I must have stood still in one place too long, because they clobbered me, into rewiring & updating the electric?s in the whole of the theatre - I was happy to donate my time & most of the materials. The only hiccup was they expected it to be done, while they were rehearsing their next production -?Jack the Ripper?, which was to be done, as an English old time music hall production. I was asked, while I was doing the electric?s, if I would direct their next musical, latter on in the year, which I did! However most of the cast only knew of me, as the sparky fixing the theatre up! The first of the blocking rehearsals, I ended up with at least 10 other Directors, on stage, from the oldies in the cast. Like you I rarely shout or raise my voice, but this lot started to get right up my nose!

So at the next full cast rehearsal, I pulled the pin, on the proceedings. Telling them all, to squat their bums, on the seats. I had planned to go off, at them, like a raw prawn in the sun. But they all sat so quietly, like stunned mullets. I started to goldfish & became lost for words! Luckily I was a standing next to an open props basket, with walking sticks & a dance cane protruding. Not thinking I picked up the dance cane & blurted out, "This is the ?talking stick?!" I then went prattled on & baffled all the old crusty thespians. Who had challenged me previously, by dropping a heap of techie terms, into my opening waffle. I could see the strained looks on their faces, as their ego?s had stopped them airing their lack of theatre knowledge! [they say, Ignorance is bliss. No it?s not - it is heaven!] I then proceeded to explain the magic of the ?Talking Stick?! [which is steeped in the American Indian & Celtic cultures] Where by, no one is allowed to speak, unless they are have the talking stick. Also they can say whatever they like without any fear of any reprisals, because it is the stick, that is doing the talking. The stick is then past on to others in turn, & interjectors are told off, by the holder of the stick, at the time. It took, in all only about 20 minutes, for them to get the hang of it & after an hour we got back to the rehearsal. From then on if anyone had any suggestions to make on how show should be directed. I referred them to the talking stick sessions, that were to be held after every rehearsal, from now on. Invariably most of the would be Directors, forgot what they wanted to say by the time, the session came about!

Also as I was the sole arbitrator, in the sessions, I could pass the stick on to someone else, if they got out of hand!

I don?t say this will work in your situation, but I use this method quite a bit, even at boisterous committee meetings!

Now that's a story, Gaafa! I've never had to go through something like that, but I've always been a fairly well known quantity. Mike,It's funny that you mentioned your Blue Collar Directing article. I have read it and reread it several times.  I even used parts of it in a directing workshop that I taught - giving you credit of course.  Tonights rehearsal went much better.  Last night I did yell and tell the cast that I would appreciate it if they would let me finish a sentence I start, work with me and not against me and that believe it or not I have theirs and the shows best interest at heart.  I told them just what you said - that I just wanted to see it first and then go from there.  It's hard to see everything the first time when you have 30 people on stage at once!  Seems they somewhat listened cause tonight WAS better.  We are 2 weeks away from opening so I'm just hoping thigs get better, as tensions rise, and not worse.  Thanks so much for your input.  Any other suggestions?

Only two weeks to go? Work a lot of positive reinforcement in there, especially when you have to be hard on them. Remember, they want to do a good job and they want you to be happy with what they're doing. 30 is a lot of people and you won't always get along with all of them, but it's all about the show. Sounds like you're doing a fine job. You may not have to yell again, but they may need a reminder or two. Every large cast show I've ever done (there haven't been all that many) at some point during tech week looks like a dog's breakfast. It's going to be up to you at that point to be a cheerleader. Be positive. It will help them to see some confidence in you. At least that approach has always worked for me.

Hi,

I have been reading this thread and feeling for you. I agree with Mike. It sounds like you are doing a great job. Hang in there. With everything that you are doing it has to get better. I have one other little trick that I have used that might help. Tell them up front you have three (or however many) points that you want to cover. If it is going to be a long list, pass out candy. Then they have something in their mouths while you're talking. (Okay, I taught elementary school for years, but you would be surprised how many adults warm to that old trick.) Count off the points as you talk. Then ask for questions, not suggestions. You would be surprised how many people can't form a suggestion into a question when asked. Then move on. They feel included, and you have had a chance to get your job done.

Ok, here's the update.  We open tomorrow night.  I finally did have to yell.  Just once though and several cast members backed me up.  I had major back problems and had to miss a rehearsal - the only one I missed - everyone else in the cast missed several including the Music Director who took 10 daysoff to go to the Dominican Republic.  Anyhow, the one night I missed, the music director changed a ton of stuff!  Apparently he interprets the show dfferently than me because I didn't understand the reasoning behind most of it.  I was a bit taken aback when I came to rehearse the next night and was told "oh, by the way,...."   Needless to say I wasn't too happy but in order not to cause any waves I left 95% of it the way he wanted it it.  I did change a few things back, however. Now the 3 things in the show that are bugging me are changes he made.  ARGH!!!  Oh well, the show has turned out well in spite of it all.  I want to tell you what i've learned through this whole thing.  I was talking to one of the gals in the show who is very vocal and gives her opinion alot. She is also a teacher at the school and is the Assistant Director for the musicals that the guy who's the music director does there.  Anyhow, I mentioned to her that I was a bit frustrated that the music Director by his style of directing has basically taught everyone that directing a play is done by committee.  Her comment to me was " Oh yes, we've always done it this way and it works for us."  Of course my initial reaction inside was, "Well it's not the RIGHT way!"  Then when I got home and have a couple of weeks to thinkit over I've decided that its not necesarily a bad thing.  It HAS worked for them in the past.  They HAVE put on good productions.  What I concluded was that they don't need to change for me, I need to change to their way or find a new company that suits my style better.  Simple as that.  When that little light bulb went off in my head I felt this huge burden lifted off my shoulders.  With all that said, I really dont feel any sense of pride or emotional attachment to this production.  I just can't wait to get it the H*LL over with!  It has turned out to be quite a good show with many wonderful moments in them but I have a hard time enjoying it.  When I look back on it several months from now, will I then?  Who knows? I'm just sad and disappointed that it had to be such a mire of muck.  So there you have it.  Lessons are always there for the learning.  After all if we don't learn something from each show we do, why bother?
